How to interpret these numbers

The annual cost figure is a directional estimate, not an accounting line. Think of it the way a CFO would: if your team is running at 23% below the capability the role demands, you are effectively under-delivering against your own salary base by roughly that proportion, manifested as missed deadlines, quality issues, single-points-of-failure, key-person dependencies, and slower onboarding.

The £199 template payback figure assumes that even closing 1% of the gap recovers a proportional share of that cost over a year. In practice, most teams who start using a structured matrix close 5-15% of their gap inside the first quarter, simply by making investment decisions on evidence rather than instinct.
