What is a training matrix?
A training matrix is a grid that lists people on one axis and required training on the other. Each cell records whether that person has completed the training, when they last completed it, when it expires, and what action is needed next. Operations teams use it for shift cover. HR and L&D use it for onboarding checklists. Quality and compliance teams use it as audit evidence.
UK employers spent an average of £1,700 per employee on training in 2024, down from £1,960 in 2022, with total UK training expenditure at £53.0bn (Department for Education, 2025). A training matrix turns that spend into visible coverage: you can see who still needs the course before money or time is wasted.
What is the difference between a training matrix and a skills matrix?

What should a training matrix include?
At minimum, include these columns for every required course:
- Employee name and role (rows)
- Required training item (columns)
- Status: trained, in progress, due, overdue, or not required
- Last completed date
- Expiry or refresh date
- Next due date (calculated from expiry rules)
- Evidence link or certificate ID (optional but valuable for audits)
For role-based requirements, add a reference column that maps each training item to job families. That stops you marking forklift training as required for office staff who never enter the warehouse.
How do you create a training matrix in Excel?
- Create a tab called Training matrix with employees as rows and courses as columns.
- Use data validation for status values: Trained, In progress, Due, Overdue, N/A.
- Apply conditional formatting: green (trained), amber (due within 30 days), red (overdue), grey (N/A).
- Add a formula column for
=IF(expiry<TODAY(),"Overdue","OK")on date-driven courses. - Freeze the header row and first column so auditors can scroll without losing context.

What does a training matrix look like? (examples)
A readable matrix uses colour-coded status, not numbers alone. Example legend:
- Green: Trained and in date
- Amber: Due within 30 days
- Red: Overdue or never completed
- Grey: Not required for this role

How is a training matrix used for compliance?
Regulated industries (healthcare, construction, financial services, food manufacturing) face spot checks and accreditation visits. Auditors ask two questions: who should be trained, and can you prove they were trained on the date you claim? A training matrix answers both in one document. Pair it with stored certificates or LMS exports. Review overdue cells weekly and overdue-by-role monthly.
